I used to play WoW. In the expansion pack Cataclysm, they turned 2 old zones into Rambo references.

I feel like you shouldn't feel like there'd be progression for sports events. You see a sport event? Walk up to it and join it. Are you with friends? You're gonna be put into the same team. If you're alone? You'll be put in a random team.

win? Get bigger rewards, lose? get smaller but still fair rewards.

Not quite. Garrisons failed cause they were self contained. You almost never had to leave them. You can do heavily instanced stuff, as long as you require people to come out of their shell and interact with others instead of being a hermit
