A reason I like Eternal is in doom 2016 I used 3 guns mainly:
Super shotgun, the gauss canon, and the rocket launcher mainly. I used NOTHING else, except sometimes using the machine gun for the mancubi and the heavy AR and the plasma gun for (the possessed, imp, possessed soldier). That's it.
In doom eternal I use all of them. And when I use all of them the Chainsaw has more value.

My advice is run the campaign multiple times on Nightmare.
Memorize the spawns of the demons.
Practice any encounters you die in.
Memorize where secrets are.
Learn what your load outs are gonna be early on.
Just some general tips.
Don't just jump in blind.

I guess it's more common then I thought, I didn't have this issue at all. Maybe try verifying the games integrity? Just right click on the game in your library, click properties, go to installed files and you will see verify integrity of game files (it takes some time also)

closest to it was update 2.0 which removed almost all aways to gain fse (fast swap effect), but that was reverted in update 2.1
the reason your friend feels his swaps are slower may be because a lot of doom eternal videos use fse
fse makes the swap speed of the rocket launcher and combat shotgun the same as the one for heavy cannon, plasma rifle, and chaingun, which is much faster
