For a more user-friendly way to upgrade, you can just clone the server data (without map but backup them) as a test server, and to grab plugin updates, if all plugins works correctly then you can update the production server.

I understand you don't want to ruin player's good time and we also don't want to do so, but upgrading is necessary before we providing further support on bugfixes or something else.

always backup before upgrading, give yourself a fallback.

Additional to that, upgrading is often just replacing jar files
