It kinda changes from animation to animation, I'm trying to find a general solution

I probably did too much polygons for this
it probably won't fit your style
but you can try something like this
Also I did this eye/mouth thing on bottom side of head and it's separate from head
Looks really great imo!
I'd suggest maybe extending the visor/eye downward just one pixel onto the sides of the head cube
And maybe also make the sword three-dimensional? I dig the simplistic style you were going for (cleaner & more efficient in most cases), but the shapes and edges you can achieve with 3D blades can add so much to a design
