The idea I had was that the incident doesn't happen, but Sunny just shouts at Mari because he's getting injured for her sake and all she does is scream at him

This leads to their relationship getting strained, and after the recital (which Sunny does begrudgingly), to heal her and Sunny's relationship, Mari organises a picnic for everyone on like Valentine's Day or something and helps Sunny write a letter to Aubrey. Meanwhile everyone waits at the treehouse for them.

In the treehouse, Kel pulls one of his usual jokes and steals Mr Plantegg. This eventually ends in them doing a tug of war of sorts, where Aubrey ends up being in front of the door.

Hero tells them to knock it off, but both of them keep pulling on the plush.

The plush rips and Aubrey falls and breaks her neck.

There's no faking a suicide or anything, there's just a panic.

Kel tries to explain himself to Sunny later, but Sunny just punches him in the face before breaking down in tears

you rarely see Kel not portrayed as loud. Here you get to see him 'soft', glad, happy, and just... in one single expression somehow you get to see that behind the loud surface truly there's someone who was probably very tense, possibly a bit scare, possibly who got a heart attack when sunny finally opened.

After that he's back to his usual loudness and cheerfullness but I feel like this single panel, captured very well the 'there's a lot more under the surface' feeling I have about kel

i haven't really thought about that. the first time i saw it, i thought it was a "weird" expression for kel to have, it wasn't the kind of face i'd imagine kel would ever have, and i thought so exactly because of what you said about kel usually being portrayed as a "loud" or "energetic" person.

I jusst like to imagine it was a 'blink and miss it' thing for Sunny as well. Like, something you rarely see on Kel because the happy go lucky personality is.. strong? Sometimes it's probably a facade too because we know he gets hurt. We know he expected to be disappointed, he was probably waiting to go home alone, not sunny to open, so I can only imagine the wave of feelings that washed over him.
And, no matter if you see it as platonic or romantic, you can see Kel's love for sunny there.
The second after he's giving a high five, back to being casual and loud and all that, but it's like breaking under the surface just for a second.

He has a similar moment with Aubrey, in my opinion, so overall Kel is something I THINK the manga is not doing 'too bad'

The same could be said about games and manga really. A manga is different from a game and thus has its strength and weaknesses. It just seems like Nui's trying to have her cake and eat it too. She stays painfully close to game events while shifting around the timeline. It's neither new creative direction nor just bringing the game to life. The little creative direction I do enjoy is the little references and stylistic shifts she puts in. By using that more, as well as changing the dialogue and reasons for game events happening earlier than they should, I think the manga would be far more effective.
