They keep that Zanpakuto with them at all times, and over time, their spiritual energy seeps into the Zanpakuto and gives it "life". This allows for Shikai to manifest and further on, Bankai

So the Zanpakutos become reflective of their owners, but deep communication with it is needed to access these next steps of it's power
