Yamato couldn’t get past a Kaido who was jobbing in his hybrid mode and with Conquerors.

We know this from the fact Kaido mentions that it’s been a while since anyone truly fought toe to toe with him against Luffy in 1037, several chapters after Yamato vs Kaido happened.

Luffy at that point was primarily using G3+G2 when Kaido makes the “toe to toe” statement. The fight is relative until—

Luffy is forced to then go into G4 later in the fight, which is a huge boost. G4 is several times stronger than his lesser gears. Kaido then fights and overpowers that G4 later on. Still with me?

After G4 Luffy lost, Luffy then unlocks G5, a form that is also massively stronger than G4. G5 does beat on Kaido for a bit but then Kaido gains the upperhand and starts overwhelming G5 until Bajrang Gun. The conclusion here is that Yamato stalemated a MASSIVELY holding back Kaido, which means they can’t be close.
