one of my favourite parts of btd6 is the late game, av on the other hand doesnt really have that fun endgame run part and you are kind of left there standing waiting to die in inf and i think thats due to btd6 having paragon units which are like fusion units. since av obviously doesnt have multiple paths i think it could work with just having multiple units of a series, for example: having igris, sjw and cha in in a stage with at least one maxxed of each you are given the option to make the unit ultimate. also, just to balance it to endgame you will need a large amount of money (perhaps like btd6 you can choose the amount and the more you put in the better it is) this could be a fun way to keep old units relevant
to unlock them i think there should be something like xp from btd6 where you gotta get enough kills across all of the units from the series then maybe you have to do a specific challenge designed around that series where only units from that series work
balancing-wise i think maybe only keeping the trait of the unit you use to create the ultimate would make it fair
for example:
if you have
sjw with monarch
igris with deadeye
cha in with etheral
if you use the sjw to create the unit you would get a monarch, but if you used cha in it would be etheral
alternativley you could just make it so the unit cannot have traits, this would balance it more for f2p but i think making it so it has the trait of the unit you use would also be pretty fair as you have 3 different units and only need monarch on one
another way of balancing this is just to have a one ultimate unit placement limit per game
also just having the tiering system of btd6 incentivizes saving creating it till last minute. for max buffs
some ideas for these are:

akaza, tengen, rengoku -> master tengen
diogo, valentine, johnni -> finale johnni
sukuno, gujo, choso -> heien sukuno
