The problem with that is that carriage progression is very strict, so having everyone start with different gear would damage progression and would put too much focus on these upgrades

Yeah that too, but that system works since it relies on previous runs and you’re gambling your items when you bring them in
There’s a good risk reward balance to it
Just a suggestion, but you might wanna play the game a bit more before suggesting a bunch of conflicting and or mechanics that already exist ¯_(ツ)_/¯
