the real problem is that the alliance doesnt have any skeletons that directly lend themselves to diversity outside of worgen, which are getting heavily reworked

I think the problem with that is, dark rangers are a pretty specifically forsaken thing

it's just bizare, to build mechagon in an extremely neutral light, having the horde representative be in the graces of the junker gnome leader while our representative is kinda willing to trow us out at first chance, the same leader that ordered each side to play nice and forget their conflicts

And then in nazjatar having an alliance only story of us helping a new race, alying with them, a race that is probably related to our old allies the jinyu, a race we fight alongside, build up and help rise up agaist their enemies, they even become troops to send out on our table mission

I'm pretty sure, Nyalotha is the cityscape surrounding Nzoth not some ethereal realm. That'd be a copout. The old gods were always depicted with massive black, cosmic horror looking cityscapes surrounding them, but blizz has since failed to so us actually archeological and architectural remnants of the Black Empire. This would be a great opportunity, seeing as it's unlikely next expac will be the 'return of the Black Empire' xpac most wanted
