I know the TRP recommends draft pods of 8, but what are the realistic range of pod size that is functional?

Depends upon how much you want to fight with GEM.

I would recommend anything over 6 to fire an armory.
11 is a semi-cursed number (single pod of 11)
12 is also sort of cursed (GEM will give you a 8 and 4, you can massage it into a 6 and 6 if you'd like)
The only other difficult thing is choosing a single winner for a CF if you have multiple pods and if your armory is structured to prize that way
If only 4-5 people show up Sealed is a good alternative
