also make sure the mesh is parented to the skeleton
to transfer weights, go to your playermodel, click on the modifiers tab, click on the data transfer modifier, click weights I think, or vertex data, select the playermodel with the weights in the drop-down menu thing or whatever, and click apply on the top right

make sure the actual textures in blender have the same name as the files

so just load into the game and try
put the playermodel folder into the addons folder in Gmod
Go name them
Blender source tools exports the material name as which filename to look for as your VMT file
So your model is looking for “Material.vmt” currently right now
On the right side panel where there’s a skeleton (or blue green person) icon, you can expand the Display category and check “names,” though it kinda fills the screen so I just remember the bone names
The triangle with the three dots is your mesh properties, including your vertex groups (vertex weights/weight list ) and shapekeys (for facial flexes)
all I can tell you is that you can't modify the skeleton in any way or it will come out wrong
the existing animations were made with the original skeleton position.
if you have a playermodel's skeleton, do not move the bones
instead, modify the mesh to fit the skeleton
or, use the proportion trick

by the way the proportion trick is this blender project file that you put your model into, you can activate these scripts in the project to basically fix the proportions of the model
and that would need a change to the qc and you'd need a few more files n such
