Animating isn't a skill involved in avatar making/porting btw. Sculpting and texturing if you're making something from scratch, and just technical aptitude and a little bit of artistic ability if you're just porting.

Well you don't need to learn sculpting if you're using an existing model, obviously. Texturing is, well, depends what you're doing and how good you are with your image editor of choice.

I never sculpt so idk I only do hard surface models, texturing is another topic and you would need to give some example of textured model for me to give you some meaningful answer. Personaly I use Substance Painter which make texturing much easier and quicker and you can make fully textured asset that looks decent from knowing nothing in several hours. I did use drawing tablet though @slow jewel

Process itself doesnt take too long. You upload model as fbx to unity, set shader/shaders you want, plug in textures, set up rig, vrc descriptor with visemes and if there is nothing to fix you can set up basic model without custom animations or tons of shaders in half an hour maybe. Problem is I always had some things to fix, usually weight painting @slow jewel

Im not sure. Enverex mentioned it had 34 materials so you would have to manage it somehow and it would take longer for sure. I personaly never upload an avatar that I downloaded. The Nanachi model I shown you I made from new mesh. I used downloaded mesh to model my mesh around it, it had terrible topology after being decimated. Then I parented the rig I downloaded with my mesh, removed bones I didn't need, paint weights, exported model to substance, textured it, threw everything into unity, checked how everything moves. Was not pleased, removed one bone to get to good performance rank, fixed weights, set dynamic bones and tested it, uploaded model into VRC then make some adjustments again. Took like 4 more hours just to make fixes and upload again after model was "finished" and total time it took me was like 30 hours but I have entire new mesh, weight paints and different hat/helmet @slow jewel

It's not really worth the time to 3d model from scratch unless you have nothing better to do but uploading fbx you donwload is quite managable

well I look at it this way. IF you really want to learn to 3d model than start learning sculpting and in the meantime make something from premade assets so you have some finished work you can look at
and one day you can maybe even make a base that hundreds of people will buy to use for their avatar
